When AI answers a question about your brand, it draws on two different layers: knowledge learned during training, and content retrieved from the web at the moment of answering. The two update by different mechanisms, and knowing which layer your problem sits in determines what will fix it.

This article does not repeat the page-level three-gate mechanism covered in Three gates to getting cited in AI. The question here is different: where does information about your brand live, and which layer can you actually influence?

Key takeaways

Baseline knowledge lives in a model’s weights and changes only through retraining or fine-tuning. The retrieval layer changes when external sources change.

Content published after a model’s knowledge cutoff does not exist in baseline knowledge unless the platform retrieves it in real time.

Models build brand-attribute associations from training data, and those associations shape answers before any web search runs.

A newer brand cannot rewrite training data. Its practical route to current AI citations is the retrieval layer, which is the more accessible surface for challengers.

AI citations must be measured per platform, because Google AI Overviews and ChatGPT do not combine the two layers the same way.

Perception cycles for AI models run roughly three to six months, so a 30-day evaluation window measures noise rather than progress.

The two layers behind AI citations

Language models draw on two information layers. The difference tells you which problems can be fixed in weeks and which cannot be fixed directly at all.

Dimension

Baseline knowledge

Real-time AI retrieval

Where it lives

Model weights

External web sources and connected data

How it updates

Retraining or fine-tuning

Source updates and new retrieval events

Who controls it

Model developer

Owners and publishers of the sources

Time to take effect

Next training cycle

Weeks, subject to crawling and indexing

What it affects

Familiarity and brand-attribute associations

Current facts, figures, events, new information

Role in AI citations

Shapes the answer before retrieval runs

Supplies the passages cited as sources

The distinction is not a Brandgineer framework. It comes from the architecture of retrieval-augmented generation, which was introduced specifically to combine a model’s parametric memory, the knowledge in its weights, with a non-parametric memory that can be updated without retraining.

The practical consequence is asymmetric control. A brand can directly improve the sources available for retrieval. It can influence baseline knowledge only indirectly, by changing what the wider internet publishes about it, and any effect on a future model depends on the developer’s training process.

Layer 1: baseline knowledge from training

Baseline knowledge determines whether a model recognises a brand at all, and which attributes it associates with that brand.

Knowledge cutoff and what follows from it

Every model has a date at which its training data stops. Content published after that date is not in baseline knowledge unless the platform adds retrieval or the model is later updated. Model providers publish these cutoff dates in their own documentation.

The direct consequence: a brand that launched, rebranded or scaled significantly after a model’s cutoff has little presence in that model’s base knowledge.

This has no relationship to product quality. An excellent product launched after the cutoff and a mediocre one that has existed for eight years occupy very different positions in baseline knowledge, and the gap reflects timing rather than merit.

For work on AI citations this matters in a specific way: missing baseline recognition does not lock a brand out of AI answers. Retrieval can supply the newer information when the system searches.

Where brand-attribute associations come from

A model does not merely store brand names. It builds associations between brands and attributes such as affordable, durable, fast, premium, sustainable, reliable.

Those associations shape answers before any web search runs. So how the market described a brand three years ago affects how AI describes it now, even after the brand’s positioning has changed.

This explains a pattern that otherwise looks inexplicable. A business repositions, rebuilds its website, publishes a quarter of new content, and AI still describes the old company. The new content reached the retrieval layer. The old description lives in a layer the business cannot edit.

Improving AI citations therefore starts with a diagnosis: is the problem missing information, outdated information, an inaccurate external source, or an association inside the model?

The structural advantage of established brands

Brands widely covered before a model’s cutoff start ahead, because the model already holds attribute associations for them.

A newer brand cannot rewrite that training data. It can improve the quality, consistency and discoverability of everything retrieval can reach. That is a real route to AI search visibility that does not require waiting for a future training run.

Layer 2: real-time AI retrieval

Retrieval is the layer brands influence directly, and it is the practical route for any business with thin baseline representation.

When a question needs current or specific information, the system runs retrieval: it generates search queries, fetches pages, selects relevant passages, and builds the answer from them.

Three characteristics that matter

1. It updates faster than baseline knowledge. Correct a source and the correction becomes available at the next retrieval event. The timing depends on crawling, indexing and ranking, so a website update does not change AI answers the same day, but the horizon is weeks rather than training cycles.

2. It is open to brands of any age. Retrieval selects sources on relevance, structure, credibility and language rather than accumulated familiarity. This is why AI retrieval optimization is the load-bearing part of an AEO programme for challenger brands.

3. It depends on which sources get selected. Research across 167,551 URL citations covering 128 brands and 12 markets found that 85.7% of brand citations point to third-party sources and only 14.3% to the brand’s own site. Retrieval is not primarily reading your website.

Language adds a further split. Google AI Overviews favour sources in the language of the query, while ChatGPT may translate the query into English at the retrieval step, which eliminates Vietnamese sources before language preference ever applies.

For more detail, see how Vietnamese brands get cited for industry queries.

How different systems combine the two layers

Google AI Overviews sit on Google’s search index and lean heavily on retrieval. ChatGPT draws on learned knowledge and adds retrieval depending on mode and question. Other systems mix retrieval, ranking, browsing and model knowledge differently again.

The consequence is that the same brand performs differently across systems. A young brand with good content can appear in Google AI Overviews and be absent from an answer generated without web access. An established brand can be named from learned knowledge while its current website content is incomplete.

AI citations should therefore be tracked by platform, query type, source, language and date, not as a single number.

Why the distinction determines your strategy

The same symptom comes from different causes, and each cause has a different fix.

What you observe

Likely layer

Where to start

AI does not know the brand

Both layers thin

Entity clarity, structured content, third-party presence

AI knows the brand but describes it as it was

Baseline associations, or stale external sources

Find where the old description still lives, then correct it

AI names the brand only with web search on

Retrieval works, baseline is thin

Keep building retrieval; treat this as a good signal

AI names the brand but states wrong facts

Determine source first

Correct the third-party source, or accept a longer horizon

Reading each situation

AI does not know the brand. Both layers are thin at once. For most Vietnamese B2B brands the entry point is retrieval: clear entity information on the site, structured direct-answer content, consistent brand descriptions, presence in relevant industry publications, and content in the languages the audience actually searches in.

AI describes the brand as it used to be. Rewriting the About page alone will not move a training-learned association. Start by locating where the outdated description still appears. Often it is a directory entry, an old press release or a comparison page that has not been updated, all of which are correctable.

AI names the brand only with search enabled. Retrieval is finding you and baseline is not. For a newer brand this is the expected shape and a sign that current content is being discovered. Confirm it across several queries and repeated runs before drawing a conclusion.

AI names the brand but states wrong facts. Establish first whether the error came from the model’s learned knowledge, an external source, or a retrieval-and-interpretation failure. External-source errors are the most fixable and the most commonly overlooked.

For more context, see why businesses should hire an AEO and AI reputation service.

What this means for time expectations

AI search visibility does not move on one clock. Measure on three horizons instead:

Short term, 4 to 12 weeks: source updates, technical fixes, indexing, retrieval presence

Medium term, 3 to 6 months: citation rate, brand mentions, answer accuracy, source diversity

Long term: brand associations, external reputation, and any change carried into a future model

The middle horizon is not arbitrary. Measurement platforms that sample each prompt at scale report brand-perception cycles of roughly three to six months. A programme judged after 30 days is being judged on noise.

Newer and established brands need different priorities

Your starting position across the two layers should set the order of work.

Newer or recently repositioned brands

Starting position: baseline knowledge is thin and few attribute associations exist.

That is a disadvantage in familiarity and an advantage in cleanliness. There is no incorrect prior description to dislodge.

Priority order:

Establish the brand entity unambiguously, including Organization schema with sameAs.

Publish structured, direct-answer content.

Keep descriptions consistent across every source that carries them.

Build presence on credible industry and third-party sites.

Track AI citations across a representative prompt set and more than one platform.

The goal is not to force mentions. It is to make accurate, well-structured information available to systems that retrieve.

Established brands

Starting position: baseline knowledge exists, and it may describe the company as it was.

The main risk is not absence but inaccuracy: an old positioning, a discontinued product line, a target market the business left years ago.

Priority order:

Audit what each AI system currently says about the brand.

Separate what is accurate from what is outdated or wrong.

Update owned content and the external sources carrying the old version.

Improve retrieval access to current information.

Track whether descriptions become more accurate over time, not just more frequent.

Recognition and accurate representation are separate problems. Familiarity does not guarantee accuracy.

The position of Vietnamese brands

Many Vietnamese brands, particularly in B2B and technical sectors, have thin coverage in training data and thinner coverage in English-language sources.

This makes both-language evaluation necessary rather than optional. A brand can have strong local recognition and almost no presence in the sources retrieved for English queries.

One finding works in Vietnam’s favour: in languages with a thin native web, the share of citations pointing to a brand’s own site runs above the global average. Self-published content carries more weight here than it does in Western markets, though it is still not the majority of what AI reads.

For these businesses, AI retrieval optimization includes Vietnamese and English entity descriptions, structured service and product pages, industry-specific content, consistent company facts, relevant third-party references, and clear evidence of expertise and market presence.

A 20-minute diagnostic to find your layer

This test separates a baseline problem from a retrieval problem, which is the decision that changes what you do next.

Step 1: ask with retrieval available

Ask five questions about your brand in ChatGPT with web search on, and in Google. Record whether the brand appears, whether the information is accurate, which sources are cited, whether the answer reflects current positioning, and whether competitors appear instead.

Example questions:

What does [your brand] do?

Which suppliers operate in [your sector] in Vietnam?

How does [your brand] differ from its competitors?

What products or services is [your brand] known for?

Which brands are relevant for [specific industry need]?

Step 2: ask without retrieval

Run the same five questions with web search off, or in a mode without retrieval. This gives you a read on what baseline knowledge holds. It is an inference from output, not an inspection of the weights, and it will vary between runs.

Step 3: compare the results

With retrieval

Without retrieval

Interpretation

Accurate

Accurate

Represented in both layers; move to monitoring

Accurate

Nothing meaningful

Retrieval is carrying you; baseline is thin. Normal for a newer brand

Accurate

Incorrect or outdated

Baseline associations are stale; expect a longer horizon

Nothing meaningful

Nothing meaningful

Start with entity clarity and source presence

Incorrect

Nothing meaningful

An external source is wrong; find and correct it

Method note

Run each question three to five times and record the proportion of runs in which the brand appears. AI output is probabilistic: the same prompt entered twice can return two different brand lists. Measurement platforms sample each prompt dozens to hundreds of times for precisely this reason. One response is not a result.

The diagnostic will not always reveal which sources were used. To investigate sources, read the citations in systems that display them, such as Google AI Overviews and Perplexity, then compare those sources against your owned and third-party content.

The full measurement process is covered in how to measure your brand in AI search.

FAQ

Where does ChatGPT get information about brands?

From two distinct sources.
